Flexible leadership sounds straightforward until a project leader has to decide what to do differently when the situation changes. Kevin Eikenberry, author of Flexible Leadership: Navigate Uncertainty and Lead with Confidence, returns for a second conversation focused squarely on practical application. Kevin explains why project leaders often fall back on autopilot, how habits and even leadership identity can make flexibility difficult, and why the phrase "it depends" should serve as a trigger to stop and consider the context before acting. He also challenges the assumption that consistency and flexibility compete with each other. Effective leaders can remain consistent in their values, purpose, and project boundaries while adapting how they lead. That becomes particularly important when projects operate in uncertain or complex environments where leaders cannot know every variable, established practices may not produce the expected results, and new information can require a different response.

The conversation then turns to a practical leadership playbook. Rather than memorizing every possible leadership technique, Kevin recommends developing a set of options that help you respond intentionally to situations as they arise. Cornelius and Kevin work through four specific flexors that project leaders regularly encounter: balancing stakeholder and team needs, balancing positive and corrective feedback, deciding when to do the work yourself and when to delegate, and balancing results with process. Kevin emphasizes that these are not either-or choices. The goal is to recognize the tension between both sides and determine where the situation calls for you to lean. Positive feedback, for example, helps people recognize successful behavior so they can repeat it. Delegation becomes an investment in another person's capability, the organization's capacity, and ultimately the leader's ability to focus elsewhere.

Kevin closes by connecting mindset and skillset with what he calls "habitset," the habits that turn leadership knowledge into repeated action. You do not need to start with all nineteen flexors described in his book. Start with one that matters to your current work, notice when your normal tendency may not serve the situation, and practice choosing deliberately. His final recommendation is even simpler: remember that leadership is not about you. Project leadership serves the team and the outcomes you are trying to achieve. The episode concludes with five reflective questions designed to help you identify a leadership habit, reconsider how you balance competing needs, improve delegation, address process inefficiencies, and keep your leadership playbook visible when project pressure increases.
